How We Spent over $16,000 in the Boat Yard
Recently. We encountered, a problem that. Was initially to take two, to three weeks and her have 2000 euros to fix in reality. It cost, around four and a half months. In over, 16 thousand. Euros this, is the, story of our, nightmare. All out. This. Is a situation that I don't completely, understand, and I'm not sure how much of it is my own ignorance lost. In translation. Laziness. Happenstance. Or, actual. Malice but, to quote to Napoleon. Bonaparte. I want to never ascribe, to malice, that which is adequately, explained, by, incompetence. And Tim Ferriss added, or busyness, and I would like to add or, laziness. Never. Ascribe, to malice, that which is adequately. Explained. By incompetence. Busyness. Or, laziness. That being, said I'd like to lay out this situation as objectively, as I possibly, can in the hopes that we, might all learn, something to. Set the stage the three of us set up from Spain close to 10 months ago as to, be expected from life as we were moving forward we, encountered, many obstacles that together we overcame, mistakes, were made and lessons were learned but, entering into Croatia, we, see the first signs, of real, trouble. The other day we lost reversed, gear, went. To put it in gear. And it wasn't, there. Scavenger. Jack shining up Jackson had to catch his flight to North America, to finish his degree in filmmaking. While Tara and I head north towards pula croatia where. We are scheduled, to film with made on the road UK, and have a balkan campervan, scheduled, for rental to explore croatia. We. Made a stop on the island of molly lotion, or friends of alessandro. Came and diagnosed, the problem with, the gearbox. These are lamella they allow you to shift into forward into, neutral and into, reverse by gripping and not gripping the gears the, ones in this gearbox, it's like, a Polish you know and that's enough for the. We, were told we should prepare for a rebuild, of the transmission, not, having reverse a big problem but it's not the end of the world because we could still move forward so we continued, north to our obligations in Pula this is where it starts to get weird, we contacted at Baris, in Marina Verona in pula, croatia patrick. Came to the boat and told us that it would greatly reduce the cost of time labor, and headache, to have the whole engine, removed rather than struggle in the cramped engine bay with a big heavy gearbox for hours, but this, would necessitate a, haul out initially.
We Thought this idea was absurd, but, then we came to the conclusion that if we could spend, a few weeks on land we could make some needed repairs and upgrades to Audion drive now instead. Of the original plan was at some point in the distant future to have a haul out in Tunisia Africa. Which is where Martin recommended, we also had a van for a week so this meant that we could leave Adi on Rudd on land in a safe secure location. While we explored, Croatia, the idea was beginning, to look all right the next morning as we were making breakfast Patrick, called in 45, minutes later he and this boat arrived, and they were ready to take us to the crane for a haul out the pressure of this sales tactic, is intense. We agreed, to the haul out this, is turning out to be an eventful day. Within. Two hours, our deann rod was out of the water in the engine was completely, detached, and she was prepped for open, engine, surgery. The. Following day Addis Patrick's, boss and his crew arrived, and we commenced, the engine removal. Before. Noon her old battered. But still solid heart was removed in the gearbox was on its way for, inspection. It was also determined that we needed a new clutch and that the parts would be difficult to find. We'll. Check if, we can to to. Find. The new. Part. Returning. To the gutted vessel slightly, dazed we cleaned out the engine bay as best as we could. This. Is where the situation, becomes really muddled. Addis. Comes. And tells us that they don't think that they can repair the gearbox because it's an old engine and it's impossible to find the parts and if they can find the parts it will cost around 8,000, euro to rebuild the gearbox, and fix everything his solution was instead of repairing it it might, be wiser to just shell out another five thousand, euro to purchase a brand new Yanmar engine from, him of course with a warranty, for security, for the years to come we, would be back on the water in three weeks and it would cost just, over thirteen thousand, euros, now he made some good points the engine is old in the parts where it can be difficult, to find and it's arguable, whether or not a new, engine is more reliable the, question, really becomes if you plan on crossing.
The Atlantic, and beyond do you want an old repaired, engine, or do you want a brand new one this was very difficult to hear and I turned to read it and I found a complete Kanzaki, KH, 18, gearbox, in the USA, to replace, ours it could be purchased for $1000. But shipping, importing. Installation. All said and done it would cost near eight to nine thousand, dollars we also looked seriously into converting to electric, as the dream is to one day be completely, off of fossil, fuels we're going to a factory to look at electric motors but, it seemed for us it was gonna cost at a minimum, of 12,000. Euros to give us maybe 30, minutes of motor usage, every couple, of days over 30,000. Euros would give us a diesel, electric system, that we could then maybe, be 30%. More efficient. Basically, in order for us to be able to keep any sort of schedule for filming an, electric, system was gonna cost anywhere between 30, and potentially, even over. $70,000. Meanwhile, we, asked addis if we could have our gearbox returned, because i wanted to see if we could find somebody else to fix it we, were returned, a box of gears, not, a gearbox, I'm still. Not sure how I feel about that we ended up going with the beta marine 38. Horse, our engine, over, our other seemingly, less ideal, options, with the decision, this costly, I was definitely not gonna let somebody pressure, me into purchasing. An engine that I was not completely, on board with we, ended up flying to Morocco for two weeks because we needed a change of atmosphere. We. Returned and we continued on repairs while we waited for the new engine we. Got a new Genoa. A. Professional. Sail maker here, in Pula, Elvis. No. Sunbrella. We've. Removed and reinforced, the davit plates we, extended the davits aft 30, centimeters, as well, as added cross supports, all completed, by Robert I stripped. Roughly, 20 kilograms, of unused, electrical, wire and hose from Audion rod we, save maybe five kilograms, as supplies, and cleaned up the distribution panel it took me two and a half days to buff body on rod.
And. We. Completed, many other smaller, projects. It. Ended, up taking around, seven weeks for the beta marine engine to arrive and once we knew it was coming we were moved into position so the crane could access, arjan rod. Wow. It's. Really pretty a quick. Aside we were never able to sell our wounded but functioning, Yanmar 3qm. 38, engine, because we didn't have papers. For, it to. Me it seems like if you live in Western, society, specifically. The European, Union then you live in a society that values, documentation. Over form, and function, in this, hinders. Creativity. And I do not believe that a socio-economic, system, that. Squashes. Individual. Creativity will, endure, but I digress, because, the engine was delayed by two weeks it arrived three, days after. The workers at the marina took off for holiday because, in Europe it is common, for many people take a couple months off of work in the winter and, it's told us that he would not help us and instead, we should try to find somebody else to help us because he would be on holiday but all the mechanics, were on holiday, and so the only help that is actually, provided. Was a number, for, a contact, and split a man named Igor who, he bought our beta marine engine from and then after that we never saw or heard from addis, again. I. Had. Resolved, to install, the engine I've removed the old coupling, and I found that the propeller shaft was 32, millimeters, in diameter and our new coupling, is made for a 30, millimeter propeller. Shaft we, need to remove the propeller shaft and turn it on a lathe to reduce the diameter by 2 millimeters. I do not have access to a metal shop and I do not have the tools to pull a propeller, finally, I contacted, Robert who had made adjustments to, our davits, he, agreed to reduce the shaft replaced, the Cutlass bearing stuffing, box seacock, strainer, basket and, install, in align the engine off for 2000, euro plus materials we, thought this was a bit steep but we agreed is we had finally found someone, to help us. So. Then does, this corrode. Because. You have this same comment, no no, bronze doesn't. It's. Been four months and three days in today we, are installing a, new engine. It's, like a hundred and thirty eight kilos. Which. Is around 60, kilos lighter than. Yes. Down. Little, bit more it'll, be more. Food. Stop, go. Back okay. We. Need to be down I. Will. We. Can stop. Stop okay, we can from. Go, go. Go, go down. Down. Little. Bit up up, just a little bit oh, stop. We. Did. The. Right back. So. Far so. Good. Going, out and cut the tube a little bit maybe five centimeters, and. Okay. So. Here's, the problem this. Is too. Close, we. Have an, adapter. A rubber adapter it's, about five centimeters, has to fit in there and there's. No space between. Here and this, is the coupling the. Transmission, the. Stuffing box this. Pipe right here this. Through-hole we, need to cut that and then, move this stuffing, box aft maybe. Five centimeters. And then we have to cut the propeller, shaft, so. That it's the correct length and then, we can have, this space in between here, the. Two couplings, so. That we, will, be able to attach, on but the alignment, looks good, we need five extra, centimeters, here. In. Front side Roger, okay. What. We're, great up front no yes. But the way the. Okay, and, then now. I'm going inside. A new burst a. Zombie, -. Gotcha. A the most potent you is formal enough pretty my mo forward. Yes. A little bit. Okay. Stop. This. We must cut yep. Eight. Centimeter, eight, centimeters. You're hot. Except. You. Say maybe it's. Hot and it's. Going. Yes. With. Motor. Is. Up. I'll. Be fluent in Croatian, in no time. Dora. Down.

Then, we realized the exhaust system needs, to be adjusted with a high-rise that right, there that's the problem otherwise, it would run the risk of water entering back. Into the engine and blowing a cylinder from the rapid expansion of the water vapor the next day we added oil and, coolant and we hooked up a new battery and tried to start the engine for the first time. Robert. Created, a custom high-rise for around 200, euro the, other option was to wait four weeks and spend over 300, euro to get one from the war. We. Installed the high-rise and tested the engine while supplementing. Fresh water for the raw water cooling system we. Used a temporary transparent. Exhaust tube to be certain that all the water was straining into the water line. Like. A sheep. I. Couldn't. Stand the thought of throwing the old yanmar out and instead gave it to Robert we. Determined, it was time to launch our neon rod. And for, four and a half months, of bleeding, money in suffering. Stagnation. We, watched in amazement as, Audion, rod was put back in the water. As. Soon as we were in the water we started the engine in check for leaks, starting. The motor for the first water. Test. Ready. Give. It just a little bit of throttle. For, this module dragon, shows. The table at each emergence Malcolm dragon but your meal a cold I. Know. They, they. Asked if they can put away the. We. 15:40 After getting that engine into place, I would remove the rudder, then take a chop saw and cut the hull to remove the entire assembly from the rear. Afterwards do a little fiberglass work to put the hull back together! Did the S.O.B. thief that removed your Yanmar want to charge you a "disposal fee" for the engine you had no "proper papers" for. Would be funny if you had some hand bills printed with his picture and "Reward: Wanted Dead or Alive, for Grand Larceny."

I think for what you paid out you got a good deal. However; I do think it was totally unnecessary too. Probably should have listened and gone to Morocco over the Continental Thieves at that Marine Shop. Regardless there are 2 mechanical issues that jump out at me. The first is the Problem with the coupling not fitting the Prop shaft...Why not Modify the Coupling rather than remove the engine again and remove the new modified prop shaft yet again; simply modify the coupling which could have easily come off the new engine. Second the Distance issue with the new engine sitting too close to the prop shaft and then again removing the engine yet again to again remove the new prop shaft to cut off the extra length on the prop shaft..Why Not modify the engine mounts for the needed extra 5mm ? ...OK; with all that said; I still think you came out ahead..If and ONLY If this Beta Engine is the Real Deal. This should show everyone that the highest value in this world; is Knowing/Connecting/Networking with the correct people that can help you along on your journey. A capable machine shop or Engine builder could have easily fixed your existing transmission issues. Having to shell out big bucks for new everything could have been avoided if and only if you had known the correct person that would have fixed the old existing engine setup. There-in lies the decision to choose Europe over Morocco . But all in all You did Good.......So happy for you getting to experience the world at such a young age. At 57 years young my largest regret is not Traveling when I was young. TIME..if you are going to waste TIME for crying out LOUD waste your TIME on pursuing Fun, Happiness, Adventure, Experience...{ I can not for the life of me say that any of these pursuits were wasteful/but alas some will}...rather than Wasting your precious TIME acquiring Stuff, Materialism and ofcourse supporting this Evil Maximum Profits at all costs world wide system of Plutocracy !

I think your mechanic was a thief most of them are, you can have your clutch rebuilt in a lot of clutch shops in US the trains was probably OK that why they gave it to you in pieces
I hope he bought you dinner before he screwed you. All you needed was a clutch plate. A small part you could have gotten made for a few hundred Euro. This was painful to watch as they just kept tricking you again and again. You didn't need to be on the hard, you didn't need the engine lifting out, you didn't need a new engine, you can't set the alignment properly on the hard...you just needed to take the spacer back out and have another one machined up. That's Croatia permanently removed from my cruise destination list. The one good point was Robert, and I think you were lucky to find him considering the situation you were in.

Beta Marine engines are the best. Buying the new Yanmar would have been a mistake because there are too many electronic parts that REQUIRE a certified Yanmar technician to come out and initialize. Imagine flying a tech to Bora Bora to initialize your fuel pump or something stupid. Yes it has happened a lot! Also the flexible coupling was a great idea, Brunton makes a more durable Sigma Drive coupling by the way. These items will greatly improve your engine's life span, noise production, and vibration. I really loved the video!

Great video. We know exactly how you guys feel, we recently had to replace our Volvo motor. it was a very expensive exercise but so worth it now having a motor that won't let us down and can literally go anywhere!! If we were to buy another boat we would definitely check every single part of that engine or ideally buy one with a new one already installed. Another lesson we learnt.

Your yanmar would bring around 4k on ebay or similar. we could have bought you a seaworthy cruiser here in san diego for 16k. but i digress, congratulations job done lifes short, onward.

Sorry you were ripped off in Croatia, but you could have sold the old engine without papers in the EU don't know about Croatian local laws though... Maybe you don't know but EU countries are still sovereign nations. I think you were a little scatty to do that in Croatia... About holiday... What are you talking about? People work all year around of course they are entitled to holidays. Don't judge others before looking at yourself mate, people in EU pay a lot of taxes and social security so they do have some privileges. Other than that i hope you're lucky with your beta marine, heard good and bad of those engines, but never worked on one. But i think parts are easy to find, they are cheaper than volvo or yanmar. Treat it well and it will take care of you! Fair Winds!

Dylan, I think you might consider renaming the vessel either CERRIDWEN, the old Crone, or the MORRIGUE, the Death Mistress. She has not been the Young Maiden, ARIANRHOD ( Yeah, I have read the Books of The Mabinogian...probably before you were even born). Glad you're back in business, though. Glad, too, that you see the positive in this, and got to see more of Croatia. If you have learned those three rules of Life at your young age, you are way ahead of the game, and in fact ahead of a lot of people who are my age and older, and I am over 60. Now remember rule number four, which is O'Reilly's law: Murphy was an effing optimist.

See, most yachts are consumable recreation devices with relatively cheap construction and a limited lifespan to begin with; especially when previous owners couldn't be bothered with constant maintenance. Sort of like the average RV. It's not meant to be a money-making, industrial strength vehicle like a small freighter or tugboat or diesel/airbrake highway tractor. When you get some consumer sailboat used, a lot of it is pretty much used up. So you either use it lightly and occasionally in trivial ways from then on, or you have to totally gut it up front. IMHO $16K and months of time to piss around with an engine, drive train and sundry systems is not too much out of line for a boat that size and vintage. The shocker is that you've maybe only seen the beginning, and it will continue until most other systems are also replaced or rebuilt. (How's the rigging?) It's a lot like used cars, really. When you get a vehicle new, you then should constantly stay on top of it until either everything is so worn or corroded like the frame, engine journal bearings/rings, and tranny that you sell it by the pound, or you get buried in it as an old man because it's so obsolete no one wants to touch it. Otherwise someone has to sell it early because they're dumb enough to have ignored oil changes, etc, or stuff is just decomposed. Then the next guy has to replace the engine and a hundred other things which are also worn out and not replaced. Nice looking boat though.

Are from Kansas say your port of call , just wondering I'am from Hiawatha. kansas Rt 36 north east . Moved there from Conn. Did all my sailing on Long Island Sound. Feel very sorry that they took you so bad. Had a contractor take me when I first moved out here an did really know the business. learned real fast has not happen again. Did you do any sailing on Milford Lake? Your boat looks real nice. Next time you need something repaired to check around first before jumping check YouTube there a lot of good people in the sailing world that can help you fix problem. Hope your sailing an your filming goes well. will check in once an a while.
#1 you shouldn't have gone on that long of a journey Without spares. #2 when it happened you shouldn't have listened to that Conartist and headed straight for Italy or even Greece where you could have found spares or even a used final drive.#3 don't ever do anything in Croatia sure it's a beautiful place and also Insane.
Moral of the story; make sure your boat is in tip top condition before you leave the US.

dan siwek: The BetaMarine 38 with reduction gear and accessories alone runs $13k. Given how much electrical and machine work had to be done, along with four months on the hard, and at the end of the day I maintain he made out alright for buying a brand new unit. Craigslist is great... when you can either plan ahead, or you’re not in some far-off spot in the Med with communist red tape slathered import regulations. I would have made the same choice... spending half as much to keep a well-worn coal burner chugging might have saved him $8K, but sometimes a fellow sees value in going all-in with his chips.

Location, location, location... Shipping and importation fees dictated that a used gearbox from the states would be prohibitively expensive, and those expenses were not dictated by the yard. It sounds to me like this yard had reasonable rates in both on-the-hard storage and in labor rates for its technicians. I’ve heavily researched BetaMarine engines, and he paid only marginally more than what a Beta38 costs in the states. As he says in the video almost halfway through, the real issue was that trying to sell the old engine amounted to a legal hassle as he had technically “imported” the engine without the paperwork. Yeah, 2000 euro for a week’s worth of labor sounds a bit steep, but a man’s gotta eat. I’m a welder by trade, and $125 an hour may sound steep, but you’re getting access to 10 years’ of training and expertise, $25000 in capital equipment, and all that wherever the broken object is. So a 4-hour repair running $500 covers a living after I pay my taxes, insurance, and expenses. Dylan weighed the cost of refurbishment or replacement with old parts given availability vs replacement with new. His boat has a new, premium product that will serve him well for years. I’d say he made out reasonably well, even if it drained the bank unexpectedly.

+ekfinn it is not communist red tape, it is just normal procedure. He brought a vehicle with an engine into the EU from outside, and to sell the engine you need papers. But you can only sell stuff that you have properly imported which he didn´t , he just drove it in and normally the law would require to also drive it out again, and not sell it in country.
Wasn't the engine working fine in forward? The clutch plate should not be that hard to find and have delivered. this was totally insane. The foxes ate the chicken that came to visit. Shame on that yard! That yard should have a worldwide bad reputation.

What are you talking about, there are no requirements for paperwork to sell a boat engine in the EU.
You did get pushed hard into a corner but in the end if all you spent for being 4.5 months on the hard and a new drive unit along with all the labor was $16K, you did pretty dang good!!! Many of the commenters below have little clue as to the cost of new marine equipment or a the real value of a skilled craftsman needed to do such an install. The first guys were bunk but the second craftsman did provide the true service and value you needed. And yes boats can be expensive but the adventure and joy they return is well worth it!!! Ahh, the joys of owning an old boat...and relying on someone, of unknown integrity, on how best to fix it... : ( Always, always get at least three opinions when you can’t make a judgment call yourself based on personal experience. And when those three or more opinions don’t all align, challenge each with the other person’s advice, with your bullshit meter dialled up to 11, and see how their opinions stand up. You also have a huge number of subscribers and while they’ll be many “armchair experts”, there will be many who could offer valuable advise - I’d have put out a quick real time episode about the problem and sought others opinions. That would at least have given you good material to challenge what the “expert” on the scene was saying. Anyway, easy to be wise after the event I know, but in my experience relying on one man’s opinion who has a vested interest to sell you more, is setting yourself up to be ripped off. We all like to think others are as honest and well meaning as our selves. But the sad truth is many are not... Fair winds.

I agree not a new engine but a new brain to be suckered in to that kind of rip off. The nearest bar would have got you all the advice needed over a few drinks.
He worked for a fishing boat for a week and he manage to have 1800 usd. Here in my country you need to save 4 months of nett salary (of office workers job) to have that money. I guess it depends on where you work and what you work on. And he mention on the other video that he now actually got more money than his normal spending from youtube when his channel started to have more views in 2017... That way he could save much more money.
I totally expected that to happen to me if i were in foreign country doing some unusual business like hauling a boat. Especially in a country other than US or any EU country. Scammers are everywhere.

Taking off and flying to Morrocco and leaving his boat in need? Its clear this dude is not good at decision making he has a boat it sails he could have gone anywhere and found many engines they are everywhere new used and mechanics too. Perhaps he cant sail without an engine LOL...

I had a similar experience with a mechanic here in Spain. Once they have persuaded you to let them take the engine out, they have got you over a barrel. On re-installing the engine, the mechanic removed the salt water discharge hose which originally ran over the top of the engine and above sea level and replaced it with a new one at a lower level – a while afterwards water siphoned in destroying the engine. I believe Beta and other modern manufacturers recommend to always fit an anti-siphon valve and there is a specified distance above sea level relative to where the discharge hose enters the exhaust elbow.
So rich kid gets screwed by unscrupulous crook and turns it into an anti EU rant... Yep, you were taken for a ride: happens everywhere. Sorry they could not accommodate your busy schedule with their vacations! Well, my poor lad, things are not that bad if when you feel stressed you just jet to the Sahara for a few days to relax and recover... Honestly, stop complaining! Personally, if I was in the position with the new engine... I would have simply moved the motor mounts forward 5 cms (that's why you have motor mounts... To adjust the engine to the shaft). Save you time (take about an hour total) and money. You took a bath on this since they saw you as a mark from a mile away. I'm glad you have all that money to waste.

This is what happens when you visit cockroach countries. Corruption is normal course of the day with these people.
All you had to do was move the engine mounts forward 8 cm, even if you had to cut the brackets and reposition the mounts. In that case you would not have had to repull the shaft and cut it. You could have also put a new hose and a line around the the hose to position it up and prevent backwashing the engine. Clearly you were taken for a ride by the boat yard and they did not want to help you after you did not purchase the engine from him. You could have also called Yanmar and told them your situation, they would have advised you on where to find a gear box. Flying to USA and bring it in your luggage was a better option than sitting four months plus in a boat yard. Live and learn, great you collect money by these videos, ppl are paying for you to enjoy the school of life. You made everyone in Crotia boat yard rich. The fact they destroyed your gear box was a direct insult to your intelligence. Slow is smooth, smooth is fast applies to repetition of excellence not being taken advantage of by ppl who you thought you could trust. Good Luck out there, be safe.
Two wrongs dont make a right
I'd reckon stick with something under 30', which will be easier and cheaper to maintain, and also small enough for an outboard to be a practical alternative to an onboard,.. allowing for both better maintenance access, and elimination of thru-hull. Would also make sculling easier if needs be.

+ben southwell It's a shame as it's not his fault really as he wouldn't know what to watch out for. But we need to start calling these scammers out every single time, so new people don't get tricked like this. Being nice and giving these places the benefit of the doubt is directly hurting people. And 100% right about the bar. Always find where the sailors drink, mention your problem once at the bar, and you won't be able to fight the help away haha.
Great video, you documented the whole experience very well. I've never heard of the astern clutch pack failing due to wear before the ahead pack since ahead gets much more use so if the clutch pack was the problem I would have suspected another cause. Sometimes you can shim a clutch pack to get a bit more life out of them. Also in the video when you referred to the "clutch" when speaking about the drive plate which transmits the power from the engine into the gearbox. That part is the drive plate but it is installed on the flywheel where the clutch and cover plate would go in a highway vehicle. I'm not sure why they did not recommend boring out the coupling rather than turning down the shaft but maybe there wasn't enough material in the coupling to allow that. You would have had no problem selling that old engine in Ireland or UK without "Papers" but then its much easier get things done when you speak the same language. It's a shame that you had such a stressful and expensive haul out and you are right about taking your time when making big financial decisions however at least now you have a new engine and gearbox which should be more reliable on ocean crossings. Thanks.

There lots of old sailboats out there that wouldn't be a deal even if it was given to you for free . I do believe Yanmar builds good motors I've owned (2) and found them very reliable . Good old mecanic crooks lol. An engine is an engine .. a gear box is a gear box .. its been using the same tech for years.. a clutch can be service an resurface. a machine shop can cut any gear. send the old parts and spec and they will get it done in a week. Looks like you have been pressure into buying a new engine and thats all.
Another lesson to be learned is not to take on workers if you do not have checked their references with foreign sailors. Croatia is known in Europe to be a place that rips of tourists (companies and the government alike). An example: Two friends went to their boat off season to replace some old wires. One was the boat owner, the other a work colleague of his. The boat owner was fined by the government (Euro 5'000) for having illegally "hired" a third party (his friend) to work in Croatia without a work permit. Therefore, be very very careful... In Italy you would have easily found somebody to fix your old engine, especially in the Veneto region not far from where you went on land in Croatia with the boat. Good luck!!

Having a positive attitude is a great way to go through life. EXCEPT, when dealing with unknown people who stand to make money off you. I know nothing about mechanical issues, I am a Woodworker. But, allowing that guy to pressure you to HAUL OUT was your first mistake. Second was having a REVERSE issue worked on in a nasty Country like Croatia. Sure, you COULD and WILL get screwed even in 1st World Countries. But, you were RAW MEAT to these guys. They were giddy with pleasure in finding a sucker. You could have waited on the REVERSE issue until getting back to civilization. THEN, get a second and even a third opinion. In my field, it is BEST PRACTICES to get THREE (3) estimates. If all 3 are close in numbers and details, then throw out the highest and lowest and take the middle one. But, having work done in a 3rd World Country, where you do not speak their language, and stuck in one yard, CAPTIVE, is a recipe for disaster. They saw you coming. I winced when you asked that guy IF the bushing on the point of exit from the boat for the shaft would corrode, when I could see from the video was BRASS, as it needs to be. The locals are still telling that story and having a good laugh. I did not see the prior segments. So, I wonder WHO is footing the BILLS for all this.

Dayum. In Wilmington, NC, especially for a Monohull, there is storage areas that will haul the boat for you and even let you work on it by yourself if you want. Heck, I'm Moroccan and have lived in Italy for a fraction of my age and I would pick Morocco over any European country to work on a boat. I was surprised to see the the tools a regular diesel pump shop has last year when I visited (I'm a mechanical engineer to say the least). Moral of story, do your homework first.
You need to re route your hoses and secure them ASAP that looks like crap man I wouldn’t trust that in the middle of the Atlantic , it’s not the leak at the dock that matters it’s the one caused by engine vibration on a seemingly blunt edge.
I understand that you're frustrated, because you couldn't sell your engine without having documents for it, but I don't understand saying that the EU crushes creativity with requiring you to prove that this is your engine, what engine exactly it is you're selling and other documentation for it. The EU funds art, has provided the European people with the longest lasting peace ever seen on this continent and a freedom of movement which would be unthinkable without it. As a citizen of one of the European countries, you can live and work in every member state without having to become a citizen of that member state or applying for a work visa. It has never before been this easy to create something here. Selling an old engine as a private person doesn't really fall under the category of "creativity" anyways. And one other point: did you consider that, just maybe, they were bullshitting you on that too?

Man, that was hard to watch. I have the same gearbox and experienced the same problem. After some research I figured how the wet clutch worked and the fix is to use inexpensive shims to take up the play due to wear. As long as the plates have ridges, you can shim it up, fill with fresh transmission fluid and it's all good again. It's a little tricky but the gears and how it all goes together is available online. It's common issue with this type of transmission. You got stung by those crooks big time. Holy crap... Wanna cross oceans? You need the following.... 1. A boat worthy of crossing oceans (usually not a 30 footer with mechanics designed for day sailing). 2. An engine with extra parts on board (check out those that have tried to cruise across oceans on electric.. It sounds great until find yourself in heavy winds and without electricity and you're dragging anchor into a may day situation with no power). 3. Money. Those 3 things and you're a yachtie!
pretty certain - the first group where trying to stitch you up - they missed - Beta - great engines- the old adage - in for a penny in for a pound. - one thing that might help is an outboard fuel primer bulb - in line from fuel filter to engine make it easy to reach - you will thank me - saves a bunch of drama

yeah that qm series is old for sure. Prob would have gone with the Yanmar, nothing wrong with Beta either. But worldwide support for Yanmar is a safe bet in the farthest reaches of the globe. Little diesels are expensive, even if its an 11 HP single.
I had almost the same experience with my transmission on my businesses truck. Broke in the spring, had to purchase 2 transmissions total, utilize a friends garage, and 2 mechanics total, and it was back up and running in the early fall. The whole experience improved me as a person.

Sorry to tell you, the guy telling you the bronze cutless bearing won't corrode was lying to you. You definitely DO need a zinc anode there. The bronze will succumb to galvanic corrosion just like any other metal under the salt water. Look up the Anodic Index on the internet. Bronze is more cathodic than SST, but not by much.

Beta engines are excellent. My experiences of Croats and their marinas is not good. They are mostly catering for rich Austrians and Germans and are used to charging exorbitant fees. Stay away from there.

Come to Africa (Cape Verde). They fix here, not just replace. I got my old outboard engine fixed for $100 when everyone in Europe and the Canaries told me it would be better to buy a new $1500 motor. That being said, I got a full rebuild of diesel injector put and 4 injectors €800 (no vat if you paid cash) in Cartagena Spain. But before that, my 1981 40ft Jeanneau cost about €40k to refit and prepare for world cruising. My old Perkins engine was and still running great. A classic motor that can be fixed anywhere. Diesel mechanics love it, and prefer it over new engines. Cheers, from Cape Verde.

Wow. I'm so sorry you had this experience. As other viewers have pointed out, you were taken for a ride. As a lifelong boater, my religion on cruising is this: 1) Never be in a hurry to get from point A to point B, and 2) Fix everything yourself except for underwater components such as props, shafts, transducers, cutlass bearings, thru-hull fittings etc. For these components, have the yard do the work so that if the job isn't done right (eg, there's a leak) then the subsequent haul out is on the yard's dime and not your own. You will be intimidated by many projects. So what. Get over it, track down a manual and start reading. Google and YouTube are your friend. DIY will often take longer, but that's ok...see belief #1. When something breaks in the middle of the ocean, you'll have a better idea how to fix it because you'll be practiced. Good luck.

You were so hosed and taken advantage of. You made all the typical mistakes and money was stolen from you.
The foremost lesson learned is don't set out on a around the world trip with an engine with thousands of hours on it. A rebuild beforehand would have saved you well over 10 thousand euros. You can move/pull an engine with your boom, a haul out was unnecessary. That engine only weighs 3 to 4 hundred pounds. Use multiple halyards at different points to support the boom. Adjusting the spring tension on your transmissions reverse clutch plates could have been all you needed to make the reverse function. This could have given you time to come up with a plan for proper engine maintenance.
You couldn't sell your old engine? I hope your fucked it up so no one could use it when you left. Also you were in fucking Croatia, what do you expect?
This is what happens when morons sail a boat.
Lol I went to have my transmission oil changed on a Geo Tracker once and the grease monkey dug his knife down into my drain plug and proceeded to show me metal dust and I mean extremely fine metal dust that had collected on the magnet. He informed me I had major transmission problems and for 800 dollars he could rebuild it. I looked at him like he was from outer space and told him I only came here to get my oil changed. He shrugged went about his business and thousands of miles later that transmission is still shifting and working as it should. You got screwed plain and simple, a gearbox should be the last thing to wear out if properly maintained and they take very little maintenance. Next time do a little research before you pull the trigger.
One way to look at is this is a tax write off since you use it for work!
The Beta is a great engine. I had to change my old BMC Engine two years ago as head had gone and it was a question of putting thousands into a rebuilding a 40 year old engine or getting a new one. I got a Nanni N4 38HP which once installed cost more or less the same and I am based in the South of Ireland. The new engine will be nice and quiet and economical and as its based on a kubota block you will have plenty of spares no matter where you go. Happy sailing

Greetings Dylan! Been getting to know you and the crew through your vids, I just had to comment. You bet, keep with your plan! Some sound advice in the three lessons you outlined, no doubt reinforced this past fall and won’t be soon forgotten! Some sad parts to this story unfortunately. The three guys that rushed you into the engine work, I wonder how much they actually made compared to the stain they’ve put on their country. Also sad to see so many ignorant comments thrown at you 10K miles away from behind a computer screen. A little bit more understanding on their behalf probably would have been more productive. Comes with the territory I guess. But, ultimately the victory is yours! Your yacht has been wisely re-powered, dispensing the 40 year old Yanmar. With a boat of that age it was inevitable. A wise skipper addresses problems proactively before being forced to address them reactively. Had you lost the motor or the tranny in a blow while trying to power off a lee shore, then you would have had a more serious problem. The last seen where you’re closed-hauled pounding through the waves & doing your wrap-up was a fitting epilogue - the only improvement maybe: Ride of the Valkeries playing in the background (oh yea). You’re sailing away, plowing on to your next adventure. Can't wait to see it. Rock on!
yeah u probably right about that everybody wants to have "written security" about everything so they don't have to bother really judging by themselves in the EU, but, wanting to become a software engineer, I start thinking, well then just do the documentation, its not that big of a deal and u have another standard about information and u improve backwards compatibility. so all in all u can just be a creative mind and document all the stuff ur doing (with given standards of course) so it is possible for other people to "join in your creative mind" so papers are not to bad of a thing since u get used to them but yeah they can be quite annoying

That’s £75-100 at any exhaust shop... and you could have just moved the engine mounts forward 5cm instead of cutting the cutlass through hull and prop shaft, and you didn’t even need a new engine, just a clutch, and gearbox... and how does it cost so much to transport the trans from the USA? Many good hours of sailing the coast of British Columbia Canada.then he went south to Austrailia New Zealand for a time Then off to South East Asia for many years. as a retired marine rigger at big shipyards, I can't believe they hooked their crane into the lifting eyes of the engine. This is not only very dangerous, but it fucks up the eye on the crane, they should have put small shackles in there and then lifted. If anyone I knew did the way they did they would have been fired the first day.

If you needed a new engine every time a Yanmar transmission needed service, there would not be so many Yanmar engines in the world. The reason so many sailboats have Yanmar engines is because of their reliability and the worldwide availability of spare parts. As so many have observed, you were taken advantage of. It is a good thing you seem to have more money than common sense. And, you know what they say about a fool and his money. Kudos to Robert for saving you from his even less scrupulous countrymen, but did you get any consideration (credit) at all for for your giving him your working engine and transmission parts? And, finally, on reflection, don't you think it would have been possible to have sailed to a more competent and honest facility anywhere else in the world and had your tranmission issue resolved in less than 4 1/2 months for less than 16,000 euros or dollars, as the case may be?
A lot of armchair quarterbacks are giving you a hard time, but my opinion is a bit different. Yup, you spent 16K but you know have a new engine, transmission and lots of associated new parts. Seems to me that money buys you a lot of piece of mind for future cruising.

you can sell the engine as is without papers. having a maintenance logbook just increases its value. you can also sell a car without papers, just can't drive on the road without sorting it out. the engine is just a part. the only thing is that they didn't pay import duties on it, but its already in the eu and nobody gives a f. you can bet your a that they sold it to someone.

It sounds to me like you all need to go to some kind of marine tech classes and actually learn something about your boat and your systems. Working in the marine trades myself, I can confidently say that most people in your shoes, on such a long journey, know how to work on their own boat. Get knowledge, save money and avoid being taken advantage of by the yards.

It seems to me that you were seriously scammed by that yard man. Shame to say it, but I don't think any of that was necessary. They just kept up selling you and you kept going for it. My single piece of advice to anyone that doesn't know much about engines... Call and contact a few mechanics, ask them how you should proceed with the repairs. You could of avoided all of that and gotten the repair done for nothing in comparison to what you spent. But that's life isn't it? You live and you learn. I certainly hope you learned from this experience and don't make a similar mistake in the future.

Then refus to fix it because it's 'better' (easier for them and more profitable) to remove the motor. If you had refused they would fixed that transmission for a small amount. Then moved on to another sucker. Once they got you to agree to remove the motor they new they had a live one. You can only turn a wrench so far if parts are NOT available and if they are it may take a awhile to get it imported so he went the best choice in my opinion install something that parts are readily available for and plus it's new. I had to learn a similar (but less expensive) lesson on a motorbike trip: do all necessary repairs and maintenance at home, on the road (sea in your case) it will be far more expensive for multiple reasons. At home you have professionals you trust, time and calmness to make decisions and time to check everything; but you probably know that by now, learning it the hard way, as I did :)

I wonder why they even put clutches into marine engines? Just another thing to go wrong. On big ships, don't they just direct-couple the engine to the propellor? To go astern, you just stop the engine and then re-start it in the other direction. Simple :-)

A visit to any engine repair shop in Trieste (Italy) only 50 miles away coud have saved you a LOTS of money and fewer weeks of being “milked” in a nice country but with too many wrong, to say the least, people! Advice to anyone going there for cruising: 1. Get your equipment in top condition 2. Once there, try to meet honest people. They still exists in this country. Have nice and safe sailing

u couldve just gotten a fresh overhauled second hand engine for about 5-6000.. maybe not over there though.. i wouldnt get a offbrand new engine over a good brand second hand one that is cheaper.. I just swtiched a engine just like this.. new propellor.. got the shafts turned down.. i did it in about 5 days though...
I mean that was a brand enine,.. u can get those clutches fixed back up or get a refurbed one for a couple 100 bucks.. since the engine was fine this guy just got screwed over... now he has a new smaller offbrand engine.. less hp.. wich can be a drag with headwind.. and lots of bucks and time in the hole.. and gl finding parts for a chinese offbrand engine later on..

Another tip. If you have someone at home, ask them to be a point contact for "yacht stuff". You can then email them a list of questions and they can get on the phone to local(ish) people and get more info because they are in the correct timezone and speak live with people. You would just have to wait a day or 3 for a response.
Word to the wise. If you are ever in this situation with a broken engine or some major issue, go to a local yacht club bar, go online in the yacht forums or last resort, call someone in the USA/UK/Germany and fly them in to do the inspection. You will pay for a flight and lodging in the last case but you will find out the real costs without being shafted. Heck if you talk to an overseas mechanic they might be able to diagnose and bring the parts with them! Never accept anyone's word about an issue until you've had it verified by a reputable source Seriously since these guys are videographers/photgraphers, they could have posted some great pics/videos to the yacht forums and would have got some sage advice. I feel sorry for these guys for being so naive and trusting. However it's good that they were honest and open enough to expose these shysters.

I would like to point out that in europe is NOT common to take 2 months of vacation during winter, in Italy (and I guess the situation is almost the same everywhere in western europe) we usually have 1 week during winter, that covers Christmas and new year eve, and 2 weeks in summer, that's it.
Not really. Now they're left second guessing that the work was good knowing they got ripped off.
I just hope that they did indeed get some good work and things are reliable from herein out. The best thing they can do is to keep on top of the maintenance and do the proper periodic stuff. Oil, filters, check deck/hull fittings and check for leaks/rust around the prop shaft. Once they get to a respected port it would be a good idea to have a mechanic/inspector go over it to make sure (this will give peace of mind and confidence). A small investment on top of what they've paid might seem a bit costly but the fact they'll be able to sleep easy is always worth it. If they have a friend who can do this that would also be wonderful and well worth buying the friend a good meal and some beers !!

Shame the slipping clutch did in the KH18 gearbox. But the old Yanmar is a liability with parts becoming increasingly difficult to source. Whereas the Beta Marine Engine is an asset that you can recover, if you ever sell your vessel. I think its a good investment.

There is no 2 month vacation anywhere BUT when we talk about tourism and boating there are some exceptions (specially in a small countries where people cannot afford boating during whole year). That means all bussiness connected to boats are in the problems during the winter. Also no one mentioned 2 months vacation. He said that workers where on 2 WEEKS vacation and that is normal in europe to take few months off during winter in boating bussiness.
Man you were ripped off by that guy on your clutch, I am not sure if you are aware that on an out of production clutch you can simply send them off to be remanufactured and restored to near OEM specs for not much money this is common practice in the classic car industry where part availability is a real issue. On a 6 paddle single nonbonded clutch like the one from your old drive train, you are probably looking at around £150 say about $200 plus postage. I would say your transmission looked like it had a few minor issues but nothing terminal until the guy took it apart and didn't return the parts probably $2000 worth of work to rebuild. I think your final mechanic was costly but he was working in the holidays and you were asking for it to be fitted perfectly, which would explain a lot of his approach I suspect that your new engine will run very well as it looks as though he made sure everything in the drivetrain was perfectly set up for the engine rather than the often used approach of striking a cost-effective balance. I am not sure that a new drivetrain was needed but what you have ended up with is a boat with something that looks as though it will be very reliable for years to come.

First of all, a super well and informative made Video. What happens to them, happens to me all the time! I bought a Fellowship 33 in Empuriabrava, Spain. We want to sail to New Zealand and yes, I am not a Mechanic, an Electrician but only a normal Guy who learned a lot to fix on the boat, but admits, that there are times, when you NEED to go to Professionals. I upgraded all shrouds, all Instruments, put in new pumps, Solar, Windgenerator, an Arch and much more. I went to the 2 Yards Close by. The cheaper Yard, was very dirty, could not get power or water to work on the boat. The Welder (externe one) finished his Job 1 1/2 years after he started it! The second Yard, much cleaner and bigger, they are ok BUT extremely expensive! Each time I have work to do, they Charge me between 8 and 12'000 Euros. They put in 2 or 3 People even if only 1 could do the Job. Then you have to wait in between Jobs, as they have other 'Emergencies'. I have a 40 year old VETUS, Peugeot P4.21 Engine. I wanted to replace all Gaskets, get all new with Rubberhoses, and some other necessary Parts. I have been told, that they can't get anything anymore and that I should by a Volvo Penta 50HP Engine. Driveshaft and new Prop, with the new engine would come to about Euros 20 to 25'000! By this time I would have spendt easily 75'000 Euros for Jobs which the Businesses never where able to give me any Quotes! I live 2000 Kilometers away and can't stay to oversee all the Jobs. You are really screwd and taken over the table time and again. There is NOTHING one can do. First you get very angry about the first bad Outfit and you go and ask around again. Then you go to the second Outfit, explain all really good. What you want and what you don't want! They all nod. But disappointment and overpriced cost happen again and again. No matter what you do and to whom you go. All These Outfitts know, that they have Tons of new and old Clients any Day and they do not Need you. The Catalans promise you everything and Keep nothing. in the meantime they steal the hard earned Money out of your pocket, knowing that you as a Foreigner, have no other choice! We had to go back to work now for the second year. But I still believe, that it is the right decission to fix and upgrade all, before we start. If things later on on the journey brake down or Need Attention, then at least not all will come at once. But Catalanien and probably many other Nations as in your exsample, are the same. They steal it from us.

I bought and kept a boat in Montenegro for 6 years and finally sold it after getting tired if getting ripped off by unscrupulous yard owners. Bought a smaller one with an outboard engine and saved a lot of money. It used to be cheap to have a boat in the Balkans but the rich Russians, destroyed that for good. It is now probably the worst and most expensive place to haul out.

One month ashore is 800 euros, lifting of a boat is 350, towing is 80 euros, ladder rent daily 10 euros, motor diagnostic 80 euros per hour of qualified mechanic , and so on and on...... they spent much more than 16000 dollars.
